The owner's dilemma: depend on Airbnb or build his own channel
Any tourist housing owner who has been in the sector for more than two years have felt his dependence on OTAs (Online Travel Agencies, that's Airbnb, Booking, VRBO and the like). The 85- 95 % of the reserves come through these channels. It's the platforms that define the rules: what photos can be uploaded, what cancellation policies can be applied, what guest information will be shared, how charged and how money will be released.
When Airbnb changes its ranking algorithm or modifies its Superhost criteria, the schedule of many properties is affected immediately without the owner's anything different. When Booking modifies the conditions of the Genius program or the requirements for certain categories, the visibility of the properties changes from day to day. That structural dependence is why many owners and managers start exploring the direct channel.
But the narrative of "scattering from Airbnb and creating your web" is too simple. The direct channel has real benefits but also concrete constraints to understand before deciding how much energy and budget to devote to it. That guide tries to give an honest vision from both sides.
How the actual OTAs committees work (and nobody's clear)
The OTAs' fees are more complex than they appear at first glance, because the total cost isn't always paid by the owner alone. There are two different models that should be separated.
Airbnb: split fee model (commission distributed)
Airbnb uses a Commission model divided between owner and guest. The standard system works as follows:
- The owner pays about a 3 % about the booking price (before cleaning and taxes). That percentage may be higher with very strict cancellation policies or with some markets.
- The guest pays A Airbnb "service fee" that varies from 6 % to 12 % from the subtotal reserve, depending on duration, basic price and market. That fee is additional to the price that the owner sees on his dashboard.
- Total to Airbnb: between 9 % and 15 % of the total value of the reserve, distributed between owner and guest.

There's also an alternative model "all- even" where the owner absorbs the whole commission (up to an 14- 16 %) and the guest sees no additional charge. Some professional managers choose this model to simplify the guest's price and to differ.
Booking.com: Commission model only to the owner
Booking operates with a different model: the owner pays a commission that goes from 15 % to 25 % according to program, category of property, country and level of participation in the Genius program. The guest sees no additional commission - the price you see is the final price without extra booking charges.

VRBO: model similar to Airbnb but with lower penetration in Spain
VRBO (from Expedia) operates with a commission model to the owner of the 5 % + an 3 % payment management fee, representing approximately an effective 8 % about the booking. The platform has a lower volume in Spain than Airbnb and Booking but is important for high-price and medium-term or group-oriented properties.
The direct channel: the actual cost (that's not zero)
The direct channel has no platform commission cost but does have costs that should be recognised:
- Paywalk: Strip He charges the 1,4 % + 0,25 € by transaction for European cards (2,9 % + 0,25 € for non-European cards). For a 400 € reservation, Strip's costs are from 5,85 € - versus 60-70 € that you would get from Booking.
- Reserve engine: Lodgify has plans from ~ 50 € / month for 1 property including web + booking engine + channel manager. Hostaway and Guesty are more expensive but more powerful for big managers.
- Traffic purchase costs: if you have no organic traffic (SEO, repeaters, referred), you need paid advertising (Google Ads, Meta) to generate direct reserves. That variable cost may be relevant at first.

What's the direct channel and why it matters
A direct booking channel is any system that allows a guest to see the availability of your property, the real-time price and complete payment without passing through an intermediate platform such as Airbnb or Booking. It can be as simple as a contact form + bank transfer, or as sophisticated as an integrated booking engine with your pMS that automatically synchronizes availability and prices.

In Spanish market practice, there are three levels of direct channel:
- Basic channel (form + direct contact): The owner has a web with photos and guide price and the guest contact with WhatsApp or email to confirm availability and price. No automated reserve engine. No technical investment required, but the process was manual and had a great deal of friction for the modern guest accustomed to Airbnb's smooth experience.

Real benefits of the direct channel (and its honest limitations)
The narrative of the direct channel sometimes comes up with an idealised form. We're trying to get both sides here.
Special benefits
I save up with commissions. That's the most obvious and more quantifiable advantage. Each direct booking saves between the 15 % (Booking) and the 3 % (Airbnb owner but the guest pays more) commission to the platform. For high ADR properties or long stays, saving by booking can be from 100-400 €.
guest information from first contact. At Airbnb and Booking, the owner has no access to his or her email or phone until his or her reservation is confirmed and in many cases his or her communication is restricted within his or her platform. With a direct channel, email and phone are available from the first moment of booking, enabling direct communication, sending of information and personal arrival and after the stay, monitoring for loyalty.
Communication without intermediaries. OTAs have their own message systems that filter some contents (you cannot mention your web or phone number in Airbnb's messages without risking criminalization). With direct channel, communication is free: you can send PDFs, custom guides, detailed check-in instructions, local recommendations and any material that improves the guest's experience without restrictions.
Flexibility in their own policies. The cancellation policies at Airbnb and Booking are standardized with a few predefined models. With direct channel, you can define your exact policy: free cancellation up to X days, partial refund, booking deposit, etc. For some guest profiles (large groups, long stays) this can be a decisive factor.
Repetitive guests at zero cost. When a guest returns through Airbnb, the platform once again charges his commission. When you come back through your direct channel (because you have been in contact and have been offered a second visit discount), you don't pay a commission. Over time, a dedicated guest base is one of the most valuable assets of a holiday rental property.
Limits to be recognised
Zero visibility without prior investment. Airbnb has 300 million users. Booking has more than 500 million monthly visits. Your direct channel website has the visits you get by SEO, paid advertising, reference and repeated guests. If you start from scratch without an acquisition strategy, the direct channel doesn't generate reserves by itself.
Filling in the booking process. Airbnb and Booking have invested billions in UX to make the booking as easy as possible. Your booking engine, though good, generates some more friction: the guest has to leave the platform that he knows, sign up with a new system, put payment data onto an unknown web. The friction translates into a percentage of abandonment of the reserve process that at OTAs is much lower.
No review system with the same social weight. The Airbnb and Google reviews are an asset of huge confidence. The reviews in your own direct channel have less weight for a guest who doesn't know you. That's especially important for new guests who have never been to your property: the decision to place them directly on an unknown web requires more confidence than the guaranteed platform.
Major operational liability. At Airbnb, if there's a payment problem, the platform acts as an arbitrator and has protocols. On a direct channel, you manage dispute, default, partial returns and any incidence with collection. It's manageable but requires clear processes.
The Multichannel model: how to combination OTAs + direct channel with an intelligence
The best strategy for most owners and managers isn't to choose between OTAs and direct channels. It's to deliberately combine the two, using each channel for what's best.
The role of each channel in the mix
OTAs do better: generate new demand for guests who don't know you. They're the best discovery channel. When someone looks for an "apartment in the neighborhood of Salamanca for May" at Airbnb, your property appears before thousands of people who would never have reached your own website. That's the value for which we pay the commission.
The direct channel does better: capture stocks of guests that have already known you (repeaters), of organic traffic that you have generated (SEO, social networks) and referred to earlier guests. They are reserves with very low or zero purchase costs, where the saving commission is pure additional gain without additional collection costs.
The construction sequence of the direct channel
The direct channel isn't built at once. The usual course is:
- Fase 1 (0-12 meses): The property operates at the 100 % at OTAs. Retirement was built at Airbnb and Booking (reviews, score, ranking positioning). The contact details of satisfied guests are captured and give explicit permission to do so.
- Fase 2 (12-24 meses): The direct reserve engine is activated. Post-stay email is sent to all guests with the proposal to book directly at the next visit (same price, without service fee Airbnb). It starts to generate SEO content if the model justifies it.
- 3 phase (24 + months): The direct channel reaches a stable volume of 10-20 % from the reserves. Retiring guests have a second visit automatic discount. The SEO begins to generate organic traffic for long tail keywords (name of property and destination, specific features).
The channel manager as a central piece
To have the OTAs + direct channel combination run without double booking or manual calendars management, a channel manager: software that synchronizes availability across all channels in real time. When booking a night at Airbnb, the calendar is automatically blocked at Booking and its own booking engine. When a direct booking is made, it's blocked at Airbnb and Booking.
The most widely used options in Spain for individual owners and small managers are Lodgify (que usamos en Bliss por su buena integración con PriceLabs y su motor de reservas incluido), Hostaway, Smoobu y Beds24. In the property portfolio that Bliss Homes manages, the current distribution of reserves is approximately: 55 % through Airbnb, 30 % through Booking.com and 15 % through Tudesvío (direct channel). The direct channel 15 % isn't random: it comes mainly from repeat guests (second or third stay at the same property or another from the Bliss portfolio) and traffic SEO from the main web.

When prioritizing one or another depending on the type of property
No single strategy. The optimum weight of each channel depends on concrete variables of each property and market.
Prioritizes OTAs when
- The property has been under 12 months operating and needs to accumulate reviews and positioning.
- The market is highly competitive and most of the challenges come from new demand (tourists who do not know the area and search at Airbnb / Booking).
- The ADR is low (less than 60 € / night): the commission in absolute terms is small and does not warrant direct channel investment.
- The property has low repetition rate (guests rarely come back because the destination is very tourist and passing).
Prioritizes developing the direct channel when
- The property has high repetition rate: guests who come back to the same area every year, couples who have their "apartment" from escape, digital nomads who come back regularly.
- The ADR is high (more than 150 € / night): the saving by direct reserve is high enough to warrant an investment in motor of reserves and an effort in loyalty.
- The destination has local community or network of powerful referred: rural tourism with referred mouth-ear, rental for specific profiles (hiking groups, families undergoing medical treatment at nearby hospitals).
- The manager has sufficient volume to amortidate the direct channel investment between multiple properties.

Can I have a direct channel if I have been posted at Airbnb?
That's right. There's no exclusivity in Airbnb or Booking contracts that prevents you from also have an own booking channel. Indeed, the most profitable strategy for most owners is exactly that: to publish at Airbnb and Booking to capture mass demand, and have a direct channel to trust guests who have been and capture web organic traffic. A channel manager (Lodgify, Hostaway, Guesty) synchronizes the calendars between all channels to avoid double booking automatically.
Do Airbnb penalizes me if I offer lower price on my direct channel?
Airbnb has a price parity clause in its terms of service: ideally, the price at your direct channel should be no lower than that offered at Airbnb. In practice, Airbnb has no technical mechanism to detect prices on outside websites but can track if you actively promote lower prices outside the platform. The usual practice of managers is to maintain base price parity but to offer non-cash benefits on the direct channel: the guest does not pay the service fee Airbnb (6-12 % additional), which already means an equal or lower final price; or discount for second visit, more flexible cancellation policy, or shorter minimum stays.
